Background

A major seller of retail gems was experiencing difficulty filling orders on time. Orders were routinely late 80% of the time and on hand stock seldom matched demand. The client wanted a sustainable solution that could be implemented and managed by the internal team.

Solution

Firefly was called in to perform a Lean Assessment of the order fulfillment process. After some initial training, a value stream map was built that allowed the client to see the impact of non-value add process steps, capacity constraints, and workload fluctuations on shipments. Additional data analysis identified “quick win” process changes that were immediately implemented. Firefly helped the team develop a set of dashboard metrics to monitor ongoing progress.

Results

As a result of the improvements, on time deliveries dramatically improved from less than 20% to 95%, even during peak periods. These results are still being sustained two years after the assessment. Dashboard metrics continue to be reviewed and discussed daily to detect trend changes and pinpoint areas for further improvement.
